Context
Qinecsa is a private-equity-backed enterprise SaaS business in pharmacovigilance and life-sciences safety, with over £80M ARR. In the legacy ecosystem, customers covered four core business functions with four separate products, often from different vendors: one to ingest records, one to process them, one to generate reports and one for predictive analytics.
Problem
The fragmentation was expensive and it had no market story. Customers worked across four disconnected tools with data handed off between them, maintenance and IT costs were climbing, and there was no single platform to anchor pricing or growth.
Discovery
- Ran customer discovery across the B2B portfolio to learn where the four point products overlapped and where they genuinely differed.
- Mapped discovery insights against rising support volume into a hotspot matrix, exposing where consolidation would relieve the most pain.
- Identified applied AI as the differentiator that could justify a single, repriced platform rather than a defensive cost merge.
Strategy
- Unify the four business functions into one AI SaaS platform that ingests records, processes them, generates reports and runs predictive analytics in a single system.
- Build from 1 to 10, not 0 to 1: take a proven core and grow it into the flagship product portfolio, layering in the consolidation and AI enablement.
- Lead with AI capability as the reason to switch, not just feature parity.
- Sequence a phased rollout across Japan, Germany, the UK and Denmark, with localisation built in.
- Use the platform move to unlock a SaaS pricing uplift.
Execution
- Led engineering and product across a 6 to 8 person cross-functional team through more than 10 releases.
- Combined greenfield builds with strangler-pattern migration to retire legacy safely.
- Embedded the AI product suite into the core workflow rather than bolting it on.
- Delivered localisation and compliance for each of the four target geographies, on a £3M overall project cost.
Outcome
- Generated £4M in revenue from the unified platform.
- Cut maintenance and IT costs by 40%, with projected annual savings of £10M against the £3M project cost.
